Sell-through records for restock decisions

Match past sales with available stock and supplier lead times before placing the next order.

Past sell-through can help organize a restock conversation when it is read alongside actual availability and supplier commitments. It should remain a record of what happened, rather than a claim about what shoppers will do next.

Assemble the worksheet

  • Identify the marketplace, SKU, pack size and reporting period.
  • Record units sold during that period and flag promotions or unavailable listings.
  • Keep the current available quantity separate from receiving and reserved stock.
  • Add the supplier's confirmed production, preparation and transport commitments.
  • Record case packs, minimum orders and expiry constraints beside the proposed order.

Record a person's decision

Write down the order quantity chosen, the records used and the questions that remain unresolved. Ask the supplier to confirm changes before treating a new commitment as settled.

After receipt, compare the ordered quantity with the received goods and any reported discrepancies. Keep that comparison with the original worksheet. The record should make a later review possible without inventing a precision level or a future stockout date.
